Fractional COO to Build an Accessibility Services Company

I am a low-vision founder with fifteen years of experience in product and UX. I am currently building a services company focused on accessibility audits and remediation to make websites, apps, and documents usable for people with disabilities. As someone who navigate the web with accessibility constraint daily, this mission is deeply personal to me. While I understand the product and domain well, I am looking for a Fractional COO to help build our operational foundation, hiring processes, sales structure, and delivery operations so the business can scale efficiently. This is a three-month, fixed-price engagement with a budget of $8,000 to $12,000, depending on experience. My hope is that this initial project will lead to a longer-term working relationship, whether through an ongoing retainer or another mutually beneficial arrangement. I have sketched out four initial milestones based on my research, though I welcome your feedback and adjustments based on your experience building services companies: - Milestone 1 (Research & Validation): Contact five potential commission-only sales candidates to document their objections to our offer. Additionally, speak with fifteen ADA defense law firms to understand what specific criteria would motivate them to add a new remediation vendor to their referral list. - Milestone 2 (Delivery Bench): Screen, onboard, and set up tax and payment paperwork for three accessibility contractors. - Milestone 3 (Operating Layer): Build delivery SOPs, a QA checklist, a rate card with discount bands, and a standard client contract. This milestone includes an internal dry run using a real website and document to test the full workflow through our onboarded contractors. - Milestone 4 (Sales Hire): Source, interview, and secure an accepted offer with a client acquisition manager on a commission-plus-equity basis (no base salary). This role is best suited for someone who has personally built or run a small services business and has experience hiring commission-only salespeople. I value tangible outcomes, real processes and active hires, over strategy decks or market analysis. If this engagement interests you, please share your thoughts on the following questions: 1.
