Summary

Project Overview We are seeking an experienced Generative AI architect and technical consultant to evaluate and recommend a scalable production architecture for generating recognizable, identity-preserving, Pixar-style animated 3D characters from photographs. The objective is not to evaluate a one-time proof of concept, but to identify an approach capable of supporting automated production workflows, future large-scale deployment, operational scalability, and long-term maintainability. We are interested in understanding how current technologies can be used to create stylized characters that maintain recognizable facial identity while achieving a visual style comparable to modern animated feature films, rather than realistic or game-style avatars. Architectural Goal The target solution should support: • Generation of a recognizable Pixar-style 3D character from a single photograph • Consistent character identity preservation • Production-ready 3D assets suitable for animation and rendering workflows • Automated batch processing • Future high-volume deployment scenarios • Operational scalability and maintainability • Support for future character customization and expansion The generated avatars will integrate into a separate rendering pipeline and should be delivered in industry-standard formats suitable for animation, rendering, and downstream content-generation workflows. The recommended approach should support export in GLB (or equivalent) format with rigged skeletons and facial blendshapes suitable for animation workflows. The preferred approach should be capable of evolving from an initial proof-of-concept into a maintainable production architecture without requiring a fundamental redesign of the generation pipeline. Approaches Under Evaluation We are interested in evaluating multiple architectural approaches, including but not limited to: Approach A – Commercial Avatar Platforms Use of commercial SDKs, APIs, or enterprise avatar-generation platforms capable of producing recognizable 3D characters from photographs. Approach B – Multi-Stage AI Character Generation Pipeline A custom architecture that may combine: • Identity-preserving image generation • Stylized character generation • LoRA and style adaptation • Multi-view generation • Image-to-3D reconstruction • Avatar generation • 3D refinement and optimization workflows Approach C – Hybrid Architecture A combination of commercial avatar-generation technology with additional stylization, refinement, or transformation layers designed to achieve a more convincing Pixar-style result while maintaining scalability. Alternative approaches are welcome. Scalability Considerations The recommended architecture should consider: • Large-scale batch processing • High-volume avatar generation • GPU-intensive generation workloads • Efficient operational cost management • Long-term maintainability • Reliability and fault tolerance • Deployment flexibility • Future expansion and customization requirements For context, the target deployment scale is expected to be in the range of approximately 100,000–300,000 generated avatars. The objective is to identify an approach that remains technically and commercially viable at production scale. Key Questions We are seeking guidance on, the consultation should answer clearly the following? • What is the most practical architecture for generating Pixar-style 3D characters from photographs at scale? • How do commercial avatar platforms compare against custom AI pipelines? • Can realistic avatar outputs be transformed through additional stylization or refinement layers to achieve a more convincing Pixar-style appearance? • Can a GLB-to-GLB or equivalent 3D refinement workflow be used as a stylization layer? Is a hybrid architecture preferable to a fully commercial or fully custom solution? • What are the primary scalability constraints associated with each approach? • How do the available approaches compare in terms of: - Visual quality - Identity preservation - Scalability - Cost - Operational complexity - Long-term maintainability • Which approaches support private-cloud or self-hosted deployment models? • Which approach offers the strongest balance between visual quality and production scalability? • What are the principal technical risks and limitations associated with each approach? Deliverables At the conclusion of the consultation, we expect: • Recommended production architecture • Comparison of alternative architectural approaches • Technology decision matrix • Scalability assessment • Operational considerations • Risk assessment • Recommended proof-of-concept approach • Executive summary and recommendations Engagement • Maximum consultation duration: 5 hours • Combination of meetings, independent analysis, and written recommendations • Focused on scalable architecture, technology selection, and production feasibility
