Transfer our Video Library from Wistia to YouTube

We're a Perth-based digital agency retiring our Wistia account. We need someone methodical to move 250 media items across to YouTube, preserve the metadata, mirror our existing 39-folder structure as playlists, and swap out every embed on our websites without breaking pages or leaving dead players behind. This is not a creative role. It's a careful, high-volume migration, and we'd rather have someone who enjoys a well-kept spreadsheet than someone who wants to reimagine our video strategy. Scope of work Audit all 250 items across the 39 Wistia folders. Produce a tracking sheet covering video title, description, tags, duration, source folder, current embed locations, and view counts. Flag before uploading: duplicates, superseded versions, client-confidential material, and anything too dated to be worth keeping. We'll decide what gets cut. Expect a meaningful percentage of 250 to be dead weight. Download all remaining source files at highest available quality. Upload to our YouTube channel with correct titles, descriptions, tags, and visibility settings ([public / unlisted / mix, specify]). Map the 39 folders to YouTube playlists. Where folders are too granular to justify their own playlist, propose a consolidated structure for approval before building it. Recreate custom thumbnails. Where a Wistia thumbnail isn't usable, pull a clean frame instead. Brand guidelines and naming conventions will be supplied. Upload existing captions/transcripts where they exist. Flag any videos missing them. Find every Wistia embed across our sites and replace it with the YouTube equivalent. Sites are [WordPress / other, list them]. Access will be provided. Verify each replaced embed renders and plays correctly on desktop and mobile. Hand over the completed tracking sheet mapping old Wistia ID to new YouTube URL for all 250 items, including those deliberately not migrated. Out of scope Video editing, re-cutting, re-branding, or SEO strategy. If you spot something worth improving, mention it. Don't act on it. Requirements Demonstrable experience with Wistia and YouTube Studio, ideally a migration of comparable size Comfortable working in WordPress (or [platform]) to update embeds Familiarity with bulk upload tooling or the YouTube Data API. At 250 items, manual one-at-a-time uploading will take too long and we'd like to hear how you plan to handle volume Awareness of YouTube's daily upload and API quota limits, and a plan that works within them Solid written English and clear progress updates against agreed milestones Discretion. Some content is client-facing and must not end up public by accident Milestones Audit complete and tracking sheet delivered, with cut list flagged for our sign-off Playlist structure proposed and approved All approved videos uploaded, tagged, thumbnailed, and sorted All embeds replaced and verified Final handover sheet and written summary of anything skipped, broken, or needing a decision from us We'd prefer to release payment against these milestones rather than a single lump sum at the end.
