Most short-term rental portfolios do not lose money on bookings. They lose it in the gaps between them, the guest message answered four hours late, the cleaner nobody confirmed, the damage filed on day 15 when the window closed on day 14, the four-star review that quietly moved a listing down in search and was never disputed.

I run short-term rental operations for ProHost. Over the past five years our team has managed more than 450 listings, from two-unit owners moving off long-term rental for the first time, to 100+ unit portfolios tracking past $2M in annual revenue. The work has been hands-on: inside the PMS, in the guest inbox, arguing the damage claims, rebuilding the SOPs when they broke.

WHAT I'D TAKE OWNERSHIP OF

The day-to-day operations, so the portfolio runs without the owner inside it: guest communication and automated messaging, reservations and calendar management, check-in workflows, cleaner and turnover coordination, maintenance oversight, vendor quality control, and listing and channel management across Airbnb, Booking, Vrbo, Expedia, Agoda and direct booking.

THE FRAMEWORKS THAT PROTECT THE NUMBERS

13-Day Damage Claim Framework. Airbnb closes the claim window at 14 days. Most operators either file early, which invites a retaliatory review while the guest can still leave one, or miss the window entirely. Filing close to the deadline recovers eligible damage without putting the listing's rating at risk. Across a portfolio that is thousands of dollars a year that would otherwise be written off.

Review Protection. Every review below 4 stars gets audited. If it breaches policy it gets disputed; if it does not, I contact the guest directly, resolve what went wrong and negotiate. Service recovery removes more reviews than policy disputes do. This matters because rating drives search position, and search position drives occupancy long after the review itself is forgotten.

Guest Recovery. The best review management happens before checkout. Unhappy guests signal early, usually within the first 24 hours of a stay. Catching those signals prevents the review instead of reacting to it.

SOP Framework. Recurring processes get documented, cleaning standards, guest communication, listing launches, escalation paths. Documented process reduces mistakes, holds quality consistent as units are added, and turns onboarding a new cleaner into a one-day job instead of a three-week one.

Monthly Performance Reporting. Occupancy, ADR, RevPAR, conversion, booking pace, review trends and operational bottlenecks, with recommendations attached, not just numbers. The point of reporting is to surface the recurring operational problem before it starts costing occupancy.

Operational Automations. Repetitive manual work gets automated so response times hold and consistency stops depending on who happens to be awake.

SYSTEMS & PRICING

Dynamic pricing through PriceLabs, managed against occupancy and operational KPIs rather than in isolation, on one recent portfolio, pricing work combined with direct booking moved close to 24% of total revenue outside OTA commission entirely.

HOW I WORK

In our experience the biggest mistake growing operators make is adding units before adding systems. Operational complexity compounds faster than revenue does, and by unit twelve the owner is working more hours than they were at unit four. My objective is the reverse, build the structure first, so the portfolio scales without the owner's time scaling with it.
