Drupal - Design revamping project
In short, because of this six-month project, we have lost a USD 1 million license attached to one of the company's websites. At the time of writing, one license has already been lost, and another is at high risk.
The project was to completely refurbish the company’s Drupal-based CMS websites. Some were news sites with multilingual support; others were company introduction pages for different business lines. All were hosted on a single Drupal 11 installation serving multiple domains.
I had little time to check the details until server issues arose. During a painful recovery process, I discovered the design implementation was riddled with bugs. The team had copied and pasted view items from one domain to others without updating reference domains, breaking the website’s UI. They also placed incorrect links between domains, apparently from careless duplication.
Because of this, one of the news sites failed the authority’s inspection. Another site is now pending review. I worked overnight to apply urgent fixes and discovered that view/node/display names were completely disorganized, making it nearly impossible to locate the correct view display for each domain. Without the inspection deadline, I might not have discovered these issues in time.
Throughout the project, I often wondered why they created so many redundant pages. I later realized they had failed to use Drupal’s built-in functions properly, instead implementing everything in the most inefficient way possible. This may have maximized billable hours, but for long-term maintenance, it was a disaster. I migrated from WordPress to Drupal for an enterprise-level system, but their approach made it worse than WordPress.
When implementing my requests, I often had to fix mistakes myself, spending hours supervising their work. This meant I could not focus on my own responsibilities for months. I requested a developer change three times, but eventually spent more time monitoring than developing—and now regret that decision.
To make matters worse, after building such buggy, bloated websites over six months, they insisted they could “optimize” and “fix” the sluggish performance. I find the audacity of that claim astonishing.
Eventually, after seeing the poor quality of delivery, management offered to fix everything free of charge. However, trust was already broken. In just three days of reviewing and debugging, I uncovered countless examples of shallow, unprofessional practices. While management may be more experienced, I cannot take further risks—especially with a second license now in jeopardy. Losing one is already too much.
I acknowledge that I was not a perfect client, and some errors were due to my own misunderstandings. However, if clients cannot rely on an “experienced and established” agency to compensate for gaps in CMS knowledge, where else can they turn?
